How AI Is Changing the Consulting Business Model
The consulting business model is being restructured in real time, and the people with the best view are the ones inside the firms, not the analysts covering them. AI compresses the time that time-and-materials billing was designed to sell. This page collects what I am watching and learning from my seat inside a consulting firm, where the question is not whether the model changes but what we change it to.
The billable hour broke
The hour survived offshoring. It survived the cloud. It will not survive AI, because AI compresses time itself: weeks of analyst work become hours, and the unit of sale disappears underneath the price. McKinsey moved first, tying a quarter of its global fees to outcomes while buyers now prefer fixed-fee over T&M by a wide margin. The verdict is in: the billing model just broke, and we need to talk about how consulting gets paid.
What replaces it
Forward-deployed engineering is becoming table stakes: the FDE model changes everything, and it has become table stakes for serious enterprise work. Meanwhile the pyramid is coming down: the delivery model underneath the org chart is flattening, the middle is disappearing (the consulting middle is disappearing), and the premium you charged for knowing things is evaporating: what happens when AI knows everything an expert knows, and the premium you charged was for knowing things.
The restructuring is here
This is not a forecast. McKinsey's restructuring arrived. IBM showed what delivery restructuring actually looks like. Accenture set the reskilling bar. Inside our own client conversations, the build decision changed the relationship, clients who buy outcomes expect you to behave like an operator, not a staff augmentation function. The service line and the delivery model are separating: the service line is not the delivery model.
What to do Monday
1. Stop pricing inputs. Pick one engagement and price the outcome.
2. Deploy forward. Put your best people in the client's build, not in the deck.
3. Audit what you charge for knowing. That line item is shrinking whether you reprice it or not.
4. Reskill the middle of the pyramid now; it will not wait for the annual plan.
