You're Paying for the Pilot. You're Not Getting the Production.
A March 2026 survey of 650 enterprise technology leaders found that 78% have at least one AI agent pilot running. Only 14% have scaled one to org-wide production. That is a 64-point gap. And somewhere in that gap, someone is drawing a salary to manage the distance without closing it.
I have been in enough of these rooms to know what the 64-point gap looks like up close. It is not a technology problem. The technology works. What doesn't work is everything around it. It's an environmental problem.
Nobody owns the agent after the engagement ends. There's no monitoring. The integration with the real system is "phase two." Phase two never ships. It lives in the mythical "later." The domain training data is thin because nobody budgeted for it to be deep. The output quality holds in a controlled environment and drifts the moment real-world variance shows up. Every one of those failure modes is organizational. Not a single one is a model limitation.
The five root causes of failed AI pilots are consistent: integration complexity, inconsistent output quality at scale, no monitoring tooling, unclear ownership after go-live, and insufficient domain training data. You will not solve any of these by choosing a different model. You solve them by treating AI deployment like software delivery, with all the delivery discipline that implies: ownership, monitoring, iteration, and accountability to outcomes.
The firms that will win the next wave of AI consulting are not the ones selling access to the biggest models. They're the ones that know how to close the gap between pilot and production. That is a delivery problem, and delivery is what we do.
If you have an AI pilot running right now, answer this honestly: who owns it after the engagement ends? Not the vendor. Not the platform. Who in your organization has a job description that includes keeping that thing alive and improving it in the intervening six months? If you can't name that person, you are paying for a pilot. Nobody else is picking up the tab.
