The Leadership Gap Just Got a Number

The Leadership Gap Just Got a Number

88% of organizations are experimenting with AI. 81% report no meaningful bottom-line impact. McKinsey and Microsoft published their major research reports within weeks of each other, and they arrive at the same place from different directions: the technology isn't the rate limiter. Leadership is.

I've been saying a version of this in client conversations for a while, based on what I see our teams running into. It's one thing to believe it from observation. It's another when McKinsey surveys organizational leaders and Microsoft analyzes trillions of Microsoft 365 signals across 20,000 workers and they both point at the same culprit. Now the conversation has data behind it.

The numbers are specific enough to use. McKinsey found 86% of leaders believe their organization isn't ready to adopt AI in day-to-day operations. One in six has no C-level owner for AI at all. Microsoft's Work Trend Index found that culture, manager support, and talent practices account for 67% of AI impact. Individual mindset and behavior account for 32%. You can train everyone in the building and still come out behind if the organization isn't designed to make it land (yes, the airplane metaphor fits).

Microsoft calls the leading edge the Frontier zone (16% of AI users); we call them the AI Enthusiasts. Among them, 80% are producing work that wasn't possible twelve months ago. The separation from the other 84% isn't about model access. It's about how leaders set intent and build conditions around the technology. And not the conditions of, "Go use it because I said so." It has way more to do with psychological safety and the environment for experimentation. I wrote about how managers are the actual AI strategy at the team level, and this research makes that argument at the organizational level.

The question I keep coming back to: does your leadership team have a clear AI owner, an explicit strategy, and the organizational conditions to let people actually act? If not, no platform solves it.
